The AI integration trap

I have watched this happen at least a dozen times now. A business buys an AI tool. They run a couple of demos. Somebody posts about it on LinkedIn. Six months later nothing has actually changed — the team is doing the exact same work, the pipeline looks the same, and the only thing that’s different is one more line item on the company card.

Look. AI is a multiplier, not a strategy. If your sales process is fuzzy, AI helps you produce fuzzy outreach, faster. If your content has no real point of view, congratulations, now you have more of it. The integration only works when the underlying system is worth amplifying in the first place.

So my generative AI consulting work starts with the process. What is genuinely worth automating? What needs to stay human? What should we kill off entirely before we waste another minute on it? I want to answer those questions before anyone wires anything up.

I built Diviner One because I was tired of recommending tools I would never buy myself. For a few years I watched small businesses get quietly priced out of the big marketing platforms, and after a while it felt dishonest to keep pointing them at the same options. So we made our own: a marketing OS designed for the small and mid-sized businesses I actually serve.

What does an AI integration consultant actually do?

An AI integration consultant helps you figure out where artificial intelligence actually belongs in your business, and then makes it work end-to-end. In practice that means I look at how your sales and marketing actually run today, pick the right models and tools for the jobs that matter, wire them into your CRM and ops without breaking the things that already work, and train your team to use them. Part strategy, part build, part change management. Mostly it is keeping people from buying the wrong thing.

How are your AI integration services different from a typical agency?

Most agencies bolted “AI” onto the same retainer they sold last year and called it a day. I come at it the other way around. I use AI in my own operation every day, I built my own marketing platform (Diviner One) on top of it, and I only recommend integrations I would actually pay for myself. You work directly with me, Chris Bolton. Not a junior team running somebody else’s playbook from a Notion doc.

Do you help with generative AI consulting beyond marketing?

Yes. Sales and marketing operations is my sweet spot, but most of the businesses I work with want AI threaded through the whole revenue side of the company: prospecting, content, customer support, internal knowledge bases, reporting. When a use case sits outside my wheelhouse I will tell you, and I will pull in a specialist from my network rather than fake my way through it.

Claude, ChatGPT, and the major open-source models. Automation layers like Make, Zapier, and n8n. I integrate AI into CRMs (Pipedrive, Salesforce, Diviner One, and others), email and outbound tools, content systems, and custom pipelines. I am model-agnostic and I pick the tool that fits the job rather than defending a vendor relationship I do not have.

Can you really replace HubSpot or another expensive marketing platform?

For a lot of small and mid-sized businesses, yes. I built Diviner One because the big marketing suites had drifted into pricing that only really makes sense if you have an enterprise procurement team. Diviner One covers the core of what small businesses actually need (CRM, reviews, prompt pages, automation) at a fraction of the cost. When a different platform is genuinely the right call for you, I will say so.

How long does an AI integration project take?

A focused integration (say, an AI SDR workflow or a content pipeline) usually lands in four to eight weeks. Larger rollouts that touch CRM, ops, and multiple teams run two to four months. Anyone promising a full AI transformation in 30 days is selling a demo, not a result. If a vendor tells you otherwise, ask them to put it in writing.
